Why did idea research take days?
Idea research took days because a US strategy & innovation consultancy built every market read by hand, with no automated market research behind it. The consultancy turns rough ideas into advice its clients act on, & each idea needs a market read before a partner sees it.
That read was assembled one browser tab at a time, & the same problems came back on every idea.

How we designed the research pipeline
The research pipeline runs as one pass with four stages, & an analyst touches it only twice. An idea goes in loose, in whatever words it arrived in, & it comes back as a structured brief with named competitors & a read on the market.
Retrieval is the only step that reaches outside the platform.
The first choice was where the market label sits, & we set it before searching rather than after. Every query set follows from that label, & so does the source list. One large prompt would have been faster to build, & it would have given general answers to specific questions.
The second choice was about the evidence behind each claim. Every claim carries the passage it came from, stored for that run. Retrieval augmented generation, or RAG, means the model writes only from text it has just found.

How does one idea become a report?
One idea becomes a sourced report in six steps, handled in this order by the platform.
- An analyst pastes the idea in plain words, as loosely as it came from the client.
- The platform rewrites it as a structured brief that names the customer & sets out the offer against their problem.
- A classification pass sets the market label, & that label decides which query sets run next.
- The planner sends those queries to the search layer & stores every passage that comes back.
- The analysis pass reads only those stored passages, then names competitors & reads the market around them.
- The report assembles itself, with a source under each claim & charts built from extracted numbers.
The analyst rejoins only at the end, because nothing in the middle waits on a person.
What broke & how did we fix it?
Three parts of the automated market research pipeline broke before launch, & each fix changed the build.

Citations that missed the claim
The first working version cited sources that did not say what the report claimed. Every sentence had a link, yet many links backed something nearby instead.
We fixed it by tagging every claim with the ID of its source passage. A claim without one is dropped before the report renders, & the section says how many were dropped.
Ideas that span two markets
Market labelling failed on ideas that straddled two markets. A construction idea aimed at lenders landed in one market or the other, & nothing in the run flagged the wrong query set.
We fixed it by running both query sets when an idea scores close on two markets, & the report says it did so.
Thin results on new ideas
A new idea often returned thin search results, which is when a model starts filling gaps from memory. A 2023 audit of four generative search engines found half of generated sentences fully supported by their citations[3].
We fixed it by printing what retrieval found & marking the market as under-covered, instead of writing around the gap.
Newsrooms have used a version of that last rule for a century, where a claim needs two sources before it prints. These are the weeks when clients hire AI developers to extend their team, & the work an AI proof of concept exists to surface before anything is promised.
What changed after go-live?
After go-live, the client reports that market research time fell by about 70 percent against its manual baseline. We have not published any source count or accuracy rate, because none was measured.

Day to day, the change is where an analyst starts, because the blank page is gone. Arguments about whose competitor list is current have stopped, & two ideas can now be compared side by side.
The platform now runs inside the consultancy’s own idea intake. Analysts run ideas through it before a partner sees them, & the sourced report is what gets reviewed.
Since handover, the client has widened the source list & added markets of its own. The evidence store keeps every run, so an old report can still be checked against what it read. Nobody has to recall where a number in a three-month-old deck came from.

A chart drawn from a sentence inherits every error in that sentence. Pull the numbers out first, then draw the chart.
